How to set up a big meeting so each person leads from their Superpower
This is for you if you have a big meeting coming: a planning session or a strategy day. Everyone shared their Superpower profile with you. You know how it goes: the two most senior talk, the loudest fill the gaps, everyone else watches. You want it to run on what people are built for, not who outranks whom.
This won't write your agenda or make the decision. It handles the part that usually goes unplanned: the jobs, who owns each, matched to how each person is built.
Work from each Superpower profile. Each person's Superpowers and Systems name what they're built to do. Set aside half an hour. Five moves.
- Name the jobs the meeting needs. Not "show up." The real work. Someone to pull the ideas together. Someone to test the plan. Someone to draw in whoever's gone quiet. Someone to turn talk into who-does-what. Write the three or four you need.
- Read what each person is built for. Open each person's Superpowers and Systems, and pick whichever fits the job this meeting needs. One holds the whole picture. Another finds the weak spot everyone missed.
- Match each job to the person wired for it. By what fits, not who's senior. If two people fit one job, give the second the job no one else covers. If a job has no owner, that's your gap: take it yourself, or name it out loud so the room watches.
- Hand each role over, out loud, at the top. For each, write the line you'll open with: "Ben, you're our pressure-test today. Tell us what we're missing before we commit." Say the wiring, not the rank.
- Land the role map. One page: each job, who owns it, the Superpower or System it draws on, and the line you'll hand it over with. That page is what you run the meeting on.
You still chair, but now more of the room works, each leading the part they're built for.
